14 characters, with varying degrees of activity.
One is always very busy, 4-5 are quite active and the rest, mainly the younger ones, tend to wander, gather food and wander some more on a regular basis.
I would rather have half the number and focus more on them, developing them better, although wondering which ones to lose would be so difficult.
I work from home, and also home-educate our eldest daughter, plus I’m completely renovating the house and garden at the moment, so time is often a problem…therefore, like Agar, on busy Cantr days I don’t sleep a lot.

I have 7.
1 is a resource trade and she travels the island. She only takes time when she's negotiating a deal. She's also on the road a lot.
2 and 7 are involved in politics and stuff in their home towns. 7 is also in a relationship. They both take some time to play.
3 has a job. In other words there is no effort involved in playing him.
4 is a mapper. She's usually on the road.
5 and 6 have no idea what to do with their lives... They only require time to play when I feel like it.
But I've kept it to 7 because I like all my characters to be interesting people and I think would might be hard to do for more characters without spending all my time on cantr...

I have 15 characters, all extremely active and busy, and I run out of minutes half way through the day many times, just like today.
I can't stand to let them sit idle, and many are important figures, who others rely upon. Or, I get caught up in active role play when others are on at the same time. Okay, so I need to get a life........but I sort of have one, enforced upon me, when I run out of minutes.

If you're going through hell...........keep going!

I went up to 8 recently because not enough was happening. How can you ever use up all your minutes? The only way I come close is leaving Cantr up while doing something else (like this forum) and then not exiting and logging in again afterwards.
